It’s friction where there shouldn’t be any.

Not the packed month. Not the missed deadline. Not the week where everything breaks at once. The sign that shows up first is much smaller: a task that normally takes twenty minutes taking forty-five. A routine that used to run on autopilot suddenly requiring effort to maintain. A week that looks manageable on paper feeling harder than it should.

Most high-achieving women read this signal wrong. They assume something is off internally. Distracted. Inconsistent. Unmotivated. So they compensate with more structure, tighter discipline, a better system to close the gap.

But the gap isn’t a willpower problem. It’s a capacity problem. And those need completely different responses.

Subscribe now

Your nervous system doesn’t reset at midnight.

That’s what most planning tools can’t account for. The high-focus decisions you made Tuesday are still being processed Thursday. The emotional labor you absorbed last week is still running in the background. The context-switching you’ve been doing for three weeks straight has been depleting the same reserves you’re now trying to draw from.

Researchers studying allostatic load — the cumulative biological wear from repeated stress exposure — have found that the body’s stress response systems don’t distinguish between crisis stress and chronic low-grade pressure. Both drain the same reserves. The difference is that crisis stress is visible. Chronic pressure isn’t. It compounds underneath weeks that look, on paper, completely fine.

Organizational psychologist Sophie Leroy’s research on attention residue adds another layer. Every time you switch tasks before fully completing the prior one, cognitive remnants of that task stay active in working memory. They don’t disappear when you open a new tab. They linger, competing for attention, degrading the quality of whatever you’re doing next. Multiply that across a full week of context-switching and the friction isn’t random. It’s structural.

By the time your calendar looks overwhelming, your system has been absorbing pressure for weeks.

This is what I call lagging capacity.

Your schedule looks manageable in any given snapshot. Your system is operating from a deficit that no calendar view can show you. And because the deficit is invisible, the instinct is always to look inward: what’s wrong with me? What do I need to fix? So you reach for more structure, more optimization, a better routine.

But if the underlying load is miscalibrated, optimization doesn’t fix it. You end up running the same unsustainable pattern more efficiently.

I’ve had weeks like this while managing coursework, running multiple projects, staying on top of applications, and trying to show up for people in my life. Nothing catastrophic. Just everything requiring more than it should. For a long time I diagnosed it the same way: distracted, inconsistent, in one of those phases. It took me longer than I’d like to admit to understand that the problem wasn’t my mindset. It was the structural weight I’d been carrying for longer than I’d tracked.

The reason high-achieving women are particularly bad at catching this early is that we’re trained to look for overload in obvious places. A packed schedule. A visible breaking point. We’re not trained to track the gap between what our schedule demands and what our system can actually deliver after accounting for everything that came before it.

The first move isn’t fixing. It’s learning to read the signal earlier.

This week, pick one moment when your work starts to feel heavier than expected. Not overwhelming. Not catastrophic. Just heavier. Stop and map the last two weeks honestly: how many high-focus decisions were you making daily? Where was your attention being fragmented? What were you carrying emotionally that didn’t show up on any task list? You’re not auditing yourself. You’re building a baseline for what full actually looks like before it becomes visible.

There’s a meaningful difference between a time management problem and a capacity calibration problem. Time management asks: how do I fit everything in? Capacity calibration asks: what does my system actually have to give right now, after accounting for what it’s already been carrying?

Most people are only asking the first question.

Your calendar shows you what’s scheduled. It doesn’t show you what your system is still processing. And your body will always notice that gap before your planner does.

If this resonated with you, you probably know exactly who else needs to read it.

Share

Hi, I’m Reyna.

I study how ambitious women move through systems that weren’t designed with their energy in mind. They’re struggling because the structures around them assume steady, linear output — and their energy doesn’t actually behave that way.

Subscribe now

When you’re operating inside a system that was never calibrated for your real capacity, friction starts to show up in predictable places. Weeks that feel heavier than they should. Routines that work beautifully for a while and then quietly stop fitting. The persistent sense that you’re capable of more, but somehow can’t sustain your best pace. For a long time, the default response to this experience has been personal. Try harder. Tighten the routine. Be more consistent.

But if there’s one thing I hope this week has made clearer, it’s this: misalignment often masquerades as inconsistency. And once you see that, the goal shifts. You don’t necessarily need more pressure. You don’t necessarily need more discipline. You may need a better match between your energy and the structure you’re living inside. The good news is that structural problems are far more adjustable than personality traits. Redesign is possible.

If you’re starting to recognize yourself in these patterns, you don’t have to overhaul your entire life overnight. The most useful shifts usually begin much smaller.

The first place to start is simply noticing your actual rhythm. For the next two weeks, pay attention to when your focus feels naturally sharper and when it feels more effortful — not to judge it, just to observe it.

Most people have far more pattern in their energy than they realize. They’ve just never paused long enough to map it.

From there, start watching for early friction. Instead of waiting until you feel fully overwhelmed, notice the first moment a routine or workload begins to feel heavier than expected. That early signal often tells you more about structural strain than the eventual burnout point does.

And finally, get curious about your own expectations. Many high-achieving women are unconsciously holding themselves to their peak-capacity standard every week of the month. If your baseline is permanently set to your highest-output self, normal variation will always feel like underperformance. You don’t have to lower your ambition. But you may need to re-evaluate what sustainable actually looks like.

None of this is about abandoning structure or becoming less driven. If anything, it’s the opposite. When your life is better aligned with how your energy really works, discipline tends to land more cleanly and consistency often improves as a side effect. Not forced. Supported.

You are not stuck with a life that constantly asks for more than your system can sustainably give. We spend hours archiving, deleting, and filing, believing that if we can just get the counter to read (0), we will finally be “on top of things.”

But Merlin Mann, the man who coined the term “Inbox Zero” in 2007, never meant for you to obsess over the number of emails in the folder. He meant for you to zero out the amount of attention your brain was leaking to the folder.

We have corrupted the goal. We optimize for “Email Zero” (an empty list) instead of “Attention Zero” (an empty mind).

The result? You check your email 50 times a day. You are “triaging” constantly. You are technically at “zero,” but your brain is completely fragmented. You are paying a massive attention tax to maintain a clean folder.

They eat a healthy breakfast and draft thoughtful emails.

Then there is “Valley You.” This person is impulsive, irritable, and lazy. They snap at their team. They agree to bad deals just to end the conversation. They doom-scroll instead of sleeping.

For the standard 9-to-5 worker, “Valley You” usually appears around 4:00 PM. But if you are a founder working 12-hour days, or a Night Owl who starts at noon, your crash happens at a different time.

The specific hour doesn’t matter. The mechanism does.

We tend to view the afternoon slump as a lack of caffeine. It isn’t. It is an economics issue. By the time you hit your Valley, you are effectively bankrupt. You have spent your daily allowance of executive function, and you are now operating in a state of cognitive debt.

THE ARCHITECTURE

Behavioral economist Sendhil Mullainathan calls this the Bandwidth Tax.

His research in the book Scarcity reveals that when the human brain is depleted, our functional IQ drops by roughly 13 points. That is the cognitive equivalent of missing an entire night of sleep.

But when does this happen?

Research by Daniel Pink (author of When) shows that cognitive performance follows a predictable wave: Peak → Valley → Recovery.

The Peak: High focus, high vigilance. Best for analytic work. (Usually 1–3 hours after waking).

The Valley: Low focus, high irritability. The “Bandwidth Tax” is highest here. (Usually 7 hours after waking).

The Recovery: High mood, lower focus. Best for creative brainstorming.

The Founder’s Trap If you wake up at 6 AM, your Valley is likely around 2 PM. If you wake up at 10 AM, your Valley hits at 6 PM. The danger is not the clock; it is the Decision Volume. Every choice you make drains the battery. By the time you hit hour 7 of your workday, you are biologically incapable of making complex strategic decisions, yet that is often when we schedule our most intense “syncs.”

The Principle: Decision quality is a fluctuating resource. A strategy decided during your Peak is an investment. The exact same strategy decided during your Valley is a gamble.

THE BLUEPRINT

You cannot “will” yourself to be smarter during your Valley. You must design around it. Here is how to calculate and protect your bandwidth:

▪️ Identify Your Chronotype Are you a Lark (Morning), an Owl (Night), or a Third Bird (Middle)?

The Diagnostic: If you were entirely free of obligations, when would you naturally go to sleep and wake up?

The Calculation: Your Valley usually hits 7 hours after you wake up. Mark this window on your calendar as “Red Zone” right now.

▪️ The Decision Blackout Implement a strict rule for your Red Zone. No high-stakes decisions allowed.

The Protocol: If an investor asks for a commitment or an employee asks for a raise during your Valley, the default answer is: “I need to review this with fresh eyes. I will get back to you in [Your Peak Hours].” Do not trust your tired brain. It just wants to say “Yes” to make the problem go away.

▪️ The Admin Dump Save your “Low Weight” tasks for your “Low Bandwidth” times.

The Protocol: Schedule expense reports, file organization, and routine email clearing for your Valley. These tasks require time, but they do not require high IQ. Match the task difficulty to your current biological capacity.

THE AUDIT

Good architecture is invisible. Now, we have the opposite problem.

Tools like Notion, Miro, and Obsidian offer us an “Infinite Canvas.” They promise us that we can build anything. A project tracker. A CRM. A daily journal. A habit garden.

This freedom is intoxicating. It is also a trap.

When you open a blank Notion page, you are not just a user. You are suddenly forced to be a Product Designer, a Database Architect, and a Project Manager all at once. You have to decide how to work before you can actually do the work.

I say this as someone who deeply loves Notion. I run my entire business on it. But I have spent years mastering its logic.

For most people, the “Infinite Canvas” leads to Architectural Fatigue. You spend four hours designing the perfect color-coded dashboard, and zero hours doing the project. You feel productive, but you are just procrastinating with better fonts..

THE ARCHITECTURE

The human brain craves constraints.

In design, there is a concept called Hick’s Law. It states that the time it takes to make a decision increases logarithmically with the number of choices available.

An infinite canvas presents infinite choices.

Should this be a table or a list?

Should I tag this by date or by priority?

What icon should I use?

Every one of these micro-decisions costs energy. By the time you have set up the “perfect” workspace, your battery is drained. You have nothing left for the actual execution.

The Principle: Structure saves energy. Freedom costs energy. To do deep work, you need a padded cell, not an open field.

THE BLUEPRINT

If you are feeling overwhelmed by your own tools, you need to artificially shrink the room. Here is how to stop building and start working:

▪️ The Template First Rule Unless you are a certified systems architect, do not build from scratch.

The Protocol: Buy or find a template that is 80% correct. Adapt your workflow to the template, rather than trying to bend the software to your will. It is cheaper to change your habits than to build a new app from zero.

▪️ Separation of Modes Never “build” and “work” in the same session.

The Protocol: If you need to change your system (add a property, change a view), schedule a specific “Maintenance Hour” on Friday. During the week, you are a User, not a Builder. If you catch yourself tweaking the font size on Tuesday morning, you are procrastinating.

▪️ The Constraint Box Do not start with a blank white page or a master task list.

The Protocol: Create a specific “Day View” that only shows you what is relevant today. Hide the master database. Hide the backlog. Visual clutter triggers the urge to organize. If you can’t see the mess, you won’t try to fix it.

THE AUDIT

Good architecture is invisible. If you are constantly fighting yourself to get work done, you don’t have a discipline problem—you have a design flaw.

Found a leak in your system? Reply to this email and tell me what you’re redesigning. everything. We use apps like Notion, Obsidian, and Evernote to save every article, quote, and idea we encounter. We call this building a “Second Brain.” We tell ourselves we are building an asset that will make us smarter.

But for most people, a Second Brain is not a library. It is a storage unit.

And like a physical storage unit, you have to pay rent on it.

We assume that saving a digital note is free. It is not. Every item you save requires future energy to organize, tag, review, and retrieve. If you spend 10 minutes tweaking your tagging system for every 5 minutes you spend actually writing, you are operating at a net loss.

You are paying a high Organization Tax on information you may never use.

THE ARCHITECTURE

Information has a “Carrying Cost.”

In logistics, inventory is a liability, not an asset. If you fill a warehouse with parts you might need “someday,” you pay for space, security, and management. If you never use the parts, that cost is wasted.

Your note taking system works the same way.

Just-in-Time Information: Research gathered for a specific project you are working on now. (High Value / Low Tax).

Just-in-Case Information: Articles saved because they “might be useful” later. (Low Value / High Tax).

When you hoard Just-in-Case information, you create a bloated system. The more notes you have, the harder it is to find the one you need. You create “search friction.”

The Principle: The value of a note is not in its capture. It is in its retrieval. If the cost of organizing the note is higher than the value of using it, delete it.

THE BLUEPRINT

Stop acting like a librarian. Start acting like a reporter. A reporter does not save every fact. They only save the facts that fit the story they are writing today.

Here is how to lower your Organization Tax:

▪️ The Project-First Filing System Stop organizing by “Topic” (e.g., Marketing, Psychology, Recipes). Organize by “Project” (e.g., Q3 Report, Website Launch).

The Rule: If a piece of information does not fit into an active project, archive it immediately. Do not tag it. Do not sort it. Put it in a messy “Archive” folder and rely on the search bar later.

▪️ The Tagging Ban Complex tagging systems are the biggest source of “Second Brain” fatigue. Deciding between
#productivity
and
#efficiency
is a waste of energy.

The Rule: Stop tagging. Use unique keywords in the text itself. If you write “Project Alpha” in the note, the search bar will find it. You do not need a metadata layer on top of your work.

▪️ The bankruptcy Declaration If your current system is overwhelmed with thousands of unread articles and messy notes, do not try to fix it.

The Rule: Create a new folder called “Old Archive [Year].” Move everything into it. Start fresh with a blank slate today. If you need something old, you can search for it. We view rest as a “reward” we get after the work is done. We view sleep as “time off.”

In business terms, this is a categorization error.

You are classifying recovery as a Luxury. In reality, it is Maintenance.

When you skip maintenance on a high value asset to save money or time, you do not actually save anything. You simply create a debt. Eventually, the machine fails, and a small repair becomes a total replacement.

Burnout is just biological deferred maintenance.

THE ARCHITECTURE

We need to reframe how we view the asset (you).

Every asset has a lifecycle. With proper care, a human asset appreciates over time. You gain wisdom, leverage, and skill. But if you run the asset hot without cooling, you trigger Accelerated Depreciation.

This is the difference between a vintage car that runs perfectly and a clunker that is sold for parts.

Standard Aging: You get older but stay functional.

Accelerated Depreciation: You burn out at 30 and lose your ability to generate revenue.

The Principle: Downtime is not “lost time.” It is Operational Integrity. It is the fixed cost of doing business. If you do not pay the maintenance cost daily, you will pay the replacement cost later.

THE BLUEPRINT

Stop planning “vacations.” Start scheduling “maintenance.” Here is the Preventative Maintenance Schedule for a high performance asset:

▪️ Daily: The Fluid Check (Sleep) You cannot run an engine without oil. You cannot run a brain without 7 hours of sleep.

The Protocol: This is non-negotiable. If you cut sleep to work more, you are stripping parts from the engine to sell for scrap metal. It looks like profit, but it is actually cannibalization.

▪️ Weekly: The Cool Down (The Analog Sabbath) A machine that runs hot for too long will warp its internal components. Your brain accumulates stress hormones that need to clear.

The Protocol: One 24 hour window per week with zero “inputs.” No email. No news. No strategy. This prevents the overheating that leads to bad decision making on Mondays.

▪️ Quarterly: Deep Service (The Deload) You cannot run at Red Line RPMs forever. You need scheduled periods of lower intensity to inspect the system.

The Protocol: Every 90 days, schedule a week where you do maintenance work only. No new launches. No aggressive KPIs. Just clearing the backlog and stabilizing the system. This ensures you can survive the next sprint.

THE AUDIT

Good architecture is invisible. The perfectionism. The overworking. The need to be constantly available.

But there is a practical problem with that proverb.

If you tell a man to throw away his stick, but he is standing in a room full of obstacles with the lights off, he is going to pick the stick back up. He has to. It is not a matter of courage. It is a matter of safety.

We often treat our bad habits like moral failings. We tell ourselves to “just stop” checking email at 11 PM. We try to drop the stick using willpower.

But behavior is almost always a reaction to the environment. If you used “over-planning” to survive a chaotic workplace, you cannot simply decide to “go with the flow” if your workplace is still chaotic. Your nervous system will force you to pick the plan back up because the plan is the only thing that makes you feel secure.

THE ARCHITECTURE

You cannot simply delete a coping mechanism. You have to replace it.

If you remove a safety behavior without building a new system to handle the anxiety, you will relapse. The goal of Decision Architecture is to build an environment where the “stick” is no longer necessary.

The Principle: To eliminate a defensive habit, you must build a system that offers more security than the habit does.

THE BLUEPRINT

Here is how to replace emotional safety habits with architectural ones.

▪️ Replace Hyper-Responsiveness with Visibility The Stick: Answering Slack immediately to prove you are working. The Architecture: Create a “Status Protocol.” Use a shared dashboard or daily update where your output is visible asynchronously. If your work is visible, you no longer need to perform “busyness” to prove your value.

▪️ Replace Perfectionism with Constraints The Stick: Polishing a presentation until 2 AM to avoid criticism. The Architecture: Shorten the feedback loop. Schedule a “Draft 1” review with a trusted peer when the work is only 50% done. This changes the safety criteria from “Perfect” to “Done Enough for Feedback.”

▪️ Replace Control with Reporting The Stick: Doing the task yourself because you don’t trust the outcome. The Architecture: Design the check-in points before the work starts. Tell your team, “I do not need to be in the meetings. I just need a bulleted summary every Friday at noon.” You replace the need for control with the need for clarity.

THE AUDIT

Good architecture is invisible. We treat mental burn as infinite.

The corporate world operates on a single, flawed metric. Time. We assume that “60 minutes of deep strategy” costs the same as “60 minutes of email” because they both occupy the same amount of space on a calendar.

This is biologically false.

If you tried to lift a maximum weight deadlift for 60 minutes, your central nervous system would fail. Yet we try to do “heavy” thinking for 8 hours straight and wonder why we burn out.

The problem is not that you lack time. The problem is that your To Do list has no concept of weight.

THE ARCHITECTURE

To fix this, we need to look at Cognitive Load Theory, pioneered by educational psychologist John Sweller.

Sweller argues that the brain has strict processing limits. Specifically, research by Nelson Cowan suggests our working memory can only hold about 4 “chunks” of information at once. Exceed that, and error rates spike.

Sweller divides the effort required to do a task into two main types:

Intrinsic Weight: The difficulty of the task itself. Solving a complex coding bug or writing a strategy deck. This is the weight on the barbell. You want this challenge.

Extraneous Weight: The difficulty caused by the environment or tool. A messy interface, a notification ping, or a disorganized dashboard. This is unnecessary friction.

The Coherence Principle Researcher Richard Mayer takes this further with the Coherence Principle. He found that “chart junk” (irrelevant text, images, or disorganized layouts) is not just an aesthetic issue. It is a metabolic one.

When your digital workspace is cluttered, your brain burns glucose just to filter out the noise before it can even start the work. You are paying an “Energy Tax” on every single task.

The Principle: You cannot increase your brain’s raw processing power. You can only decrease the noise. If your environment has high Extraneous Weight, you have zero capacity left for the work that matters.

THE BLUEPRINT

Stop managing your time. Start managing your Energy Cost. Here is how to design a low friction system:

▪️ The “Task Weight” Protocol Stop treating all tasks as equal. Assign a Weight Score (1–5) to every item on your list.

1: Rote / Admin (Email, Filing)

3: Routine Work (Standard meetings, editing)

5: Heavy Lifts (Strategy, Writing, Coding)

The Rule: You have a daily capacity of roughly 15 points. If you schedule four “5 point” tasks, you will fail.

▪️ The Dashboard Purge (Mayer’s Audit) Look at your “Home Base” (Notion, Desktop, Browser). Every icon, widget, or open tab that is not relevant to the current task is taxing your attention.

Action: Hide the sidebar. Close the tabs. Create a “Blank Page” view for deep work. If it does not help you do the task, it is stealing energy from the task.

▪️ The 4 Chunk Limit Never ask your brain to hold more than 4 variables. If a project requires remembering 5 deadlines, 3 stakeholders, and 2 deliverables, you must externalize it immediately.

Action: If it is in your head, it is expensive. If it is on paper, it is cheap. Write it down to lower the cost.

[FREE energy management notion template]

THE AUDIT

Good architecture is invisible. Silicon Valley has spent billions of dollars removing friction from our lives. One-click ordering. FaceID unlocking. Autoplay videos. Auto-fill passwords.

We think this is a luxury, but for the human brain, it is a trap.

When you remove all friction, you remove the moment of choice. If you pick up your phone and it unlocks instantly, you didn’t decide to check Instagram—you just fell into it.

Most people believe they are struggling with “distraction” or “laziness.” You aren’t lazy. You are just living on a slippery slope.

You have designed a life where the behaviors you want to avoid (scrolling, spending, reacting) are frictionless, and the behaviors you want to cultivate (writing, thinking, resting) require effort.

THE ARCHITECTURE

Here is the rule: Friction determines the future.

Your brain has two modes (concept popularized by Daniel Kahneman):

System 1 (Fast Brain): Intuitive, emotional, lazy. It always takes the path of least resistance.

System 2 (Slow Brain): Rational, deliberate, tired. It requires energy to overcome resistance.

When you are tired (which is most of the time), System 2 shuts down. System 1 takes over. If your environment has zero friction, System 1 will eat junk food, scroll TikTok, and answer easy emails until you fall asleep.

To fix this, we don’t need more willpower. We need to redesign the slope of the floor.

The Principle of Strategic Friction: You must artificially increase the difficulty of bad habits and decrease the difficulty of good ones. The goal is to make the “right” choice the “lazy” choice.

THE BLUEPRINT

We often try to change our habits by changing our minds. Instead, change the room. Here are three ways to apply Strategic Friction today:

▪️ The “Logout” Protocol (Digital Friction) Don’t save your passwords for “infinity pools” (Netflix, Twitter, Shopping). Force yourself to type the password every single time.

Why it works: That 15 seconds of typing gives your “Slow Brain” time to wake up and ask: “Do I actually want to do this?”

▪️ The “Mise-en-place” Method (Physical Friction) Chefs set up their station before they cook. Do the same for your work. If you want to write in the morning, open the document tonight. Leave the laptop open. Hide the messy papers.

Why it works: You remove the “activation energy” required to start. You make starting the work easier than walking away.

▪️ The Physical Firewall (Environment Friction) If you check your phone in bed, don’t “try harder” not to. Buy a dedicated alarm clock and charge your phone in the kitchen.

Why it works: You are replacing a mental battle (willpower) with a physical wall (distance). Physical walls never get tired. Mental walls do.

THE AUDIT

Good architecture is invisible. If you are constantly fighting yourself to get work done, you don’t have a discipline problem—you have a design flaw.

Found a leak in your system? Reply to this email and tell me what you’re redesigning.
